Why Hotel Automation Pilots Fail — And How to Set One Up That Actually Works

Most hotel automation projects don't fail because the technology was wrong. They fail because the scope was wrong from the start — too broad, too vague, or aimed at a problem that wasn't the actual bottleneck. I've seen this pattern enough times that I now think about scope as the first thing to get right, before anything technical happens.

The failure modes, in rough order of how often I see them

The scope was the whole reporting problem, not one piece of it

The most common way an automation project dies is that it tries to do everything at once. The team describes the morning reporting workflow as the target, which sounds reasonable — until you map out what that actually includes: six source reports, three people who each handle part of the assembly, two different PMS platforms across the portfolio, and an output format that changes depending on who's reading it that morning.

When the scope is that big, "done" becomes a moving target. The project stretches. Stakeholders lose confidence. Someone decides it's too complicated and the whole thing stalls.

The fix

Pick one report, one output, one audience. Not the whole morning briefing process — the single most painful piece of it. Get that working and reliable first. The rest becomes easier once the team has seen the first one land.

The "source" turned out to be less clean than anyone thought

The pitch for the pilot was: take the daily PMS export, clean it up, drop it into the morning brief. Simple. Then the actual export showed up and it had merged cells, subtotals mixed into the data rows, date formats that changed by property, and a column for "miscellaneous adjustments" that nobody could explain.

This happens on almost every project. The source data is dirtier than the team's mental model of it, because the mental model is based on what the data looks like after a human has quietly cleaned it up for years.

The fix

Look at the actual source files before scoping the pilot — not a description of them, not a sample someone cleaned up for the meeting. The raw export. If there are format issues, those get scoped and priced explicitly. No surprises mid-project.

No clear owner on the client side

Automation projects have a quiet dependency that doesn't always show up in the initial conversation: someone on the client side needs to know the current workflow well enough to answer questions, validate that the output looks right, and make decisions when something unexpected comes up in the source data. Without that person, the project slows down every time a question needs answering.

This isn't a criticism of hotel teams — it's a scoping reality. The person who currently does the manual work is usually the right owner. But sometimes that person isn't looped in until the project is already underway, and by then you've lost two weeks.

The fix

Identify the workflow owner before the project starts. Get them in the first call. They're the subject matter expert — the project works better when they're involved from day one rather than consulted at the end.

The success criteria was "it works" instead of something specific

An automation pilot "working" means something different to everyone involved. To the person who built it, working means the script runs without errors and produces a file. To the revenue manager who uses the output, working means the numbers match what they'd expect to see and the exceptions are flagged correctly. To the COO who approved the project, working means the team stopped asking for the report to be rebuilt because something looked off.

When success isn't defined up front, you end up in a situation where the output exists but nobody's quite sure whether the pilot succeeded. That ambiguity usually kills the momentum for phase two.

The fix

Agree on what "done" looks like before the build starts. Usually it's something like: the output lands in the right place by a specific time, the numbers match the source within a defined tolerance, and the person who used to build it manually is comfortable handing it off. Write it down.

The automation was solving the wrong layer of the problem

This one is subtler. Sometimes I've seen teams invest in automating the presentation layer — building a nicer dashboard, automating the formatting of the output — while the upstream assembly problem stays manual. The report still gets built by hand every morning. It just looks better when it arrives.

That's not a failed automation project in the obvious sense. But it's not solving the bottleneck either. The time savings don't materialize, and six months later the team is back to the same conversation about why reporting still feels painful.

The fix

Map the workflow before deciding what to automate. Where does the most time actually go? Where does the process break when one person is out? That's the layer worth fixing. For most hotel reporting workflows, it's the assembly — not the format.

What a well-scoped pilot looks like

After enough of these, the pattern for a pilot that actually finishes is pretty consistent. It starts narrow: one workflow, one source report or a small set of closely related ones, one clear output. It has a real owner who knows the current process and can validate the result. The source data has been looked at in its raw form before the scope is finalized. And there's a specific, agreed-on definition of done.

The right first win is almost boring. The report arrives on time, in the right format, with the right numbers, and nobody had to build it. No demo night, no celebration — just a morning where the thing that used to take 40 minutes took zero minutes. That's the win. And it's the foundation everything more interesting gets built on top of.

The scope question I always ask at the start of a first conversation: if we could fix exactly one piece of your morning reporting workflow — just one — and have it working reliably within a month, what would make the biggest difference? The answer to that question is usually the right pilot. Not the thing that would be the most impressive, not the thing that touches the most systems — the thing that would remove the most friction from the most important part of the team's morning.
